全店黒字の危うさ
果たして赤字店舗は悪か?
お店を展開していると赤字店舗が必ず出てくる。
それに対応する経営者の考えは様々。
瞬時に閉店する
期間を設けて閉店する
全体では黒字店舗が補ってくれているので危機感無くダラダラ経営するさまざま。
私の考えはこうだ。
優秀な店長こそ赤字店舗に配属する
しっかりした予算を付けて、様々な企画、チャレンジをおこなう。
黒字化で最大の賛辞と報酬を与える。
なぜなら会社の成長に必要なノウハウを作り込んでいるわけだから。
会社を経営すると赤字店は絶対に生まれる。
サラリーマン店長は黒字店舗に配属されると喜ぶ。
独立をめざす店長は赤字店舗に配属されると喜ぶ。体で言うと、
黒字を出すということは体内の血液量を維持する作業
赤字店を閉店するということは止血して出血を止める作業
赤字店を黒字化するということは血液を作るための食物をどんどんとりにいく作業
一番重要なこと!
また往々にして黒字店舗には危機感がない。
予算対比の危機感はあるかもしれないけど。。。努力や改善が生まれない、赤字店舗でこそ生まれるものがある。
その違いは、マズローの「生存の欲求」か「社会的欲求」か、の違いくらいある。
全体の常に3%程度は赤字店舗がよい。
常にそこで優秀な店長が未来のためのノウハウを作り続けるのだ。狭き門から入れ!
努力は糧になる。この努力は会社の成長のためには絶対に必要。
革新、努力なくして強い企業体は産まれない。
そして全店黒字になると確実にそこからまた赤字店舗が生まれる。
結局経営はこの循環。そして強くなっていく。環境に乗り、苦労や努力なくして成長した会社は弱い。
自社で改善できないから。
「営業が強すぎる会社は商品力が弱い。営業力でなんでも売れてしまうから。」
「商品力が強すぎる会社は営業が弱い。商品が良いので努力せず売れてしまうから。」
支援先の地方都市のある企業は、新業態を都心で展開しない。
まずは、地元の人口の少ない都市で展開する。
営業せずともお客さんが来店する業態となっているか、満足していただける業態となっているかのテストだ。
そして、その人口の少ない都市で状況を見ながら様々なマーケティングを行い、それをノウハウ化していく。
全国で通用するものにしていく。これが経営の賜物。
